A distributor does not need every available fry cut to build a useful range. It needs products that solve identifiable customer needs and earn their place in storage. Buyers sourcing from Egypt can start with a focused assortment, validate demand and expand based on evidence. Too many similar items can split sales, complicate forecasting and make the range harder for customers to understand.

Group customers by application

Identify the main uses in your market: quick-service sides, hotel dining, delivery menus, retail or another clearly defined channel. Ask customers what they currently buy, what problems they encounter and which requirements are essential. Do not infer demand solely from the popularity of a product name in search results.

Use those conversations to define a small set of buying briefs. Two customers may need different pack formats while using a similar product, or they may need genuinely different cuts. The distinction matters when deciding whether another SKU adds value.

Give every SKU a clear role

Write one sentence explaining why each proposed item belongs in the range. It might serve a different presentation, preparation setup or customer channel. If two products have the same role and neither has a strong demand base, consider whether the assortment is becoming unnecessarily complex.

Keep the role tied to confirmed product information. Avoid describing an item as better for a particular use until it has been tested appropriately. Sales language should reflect the approved specification and actual trial evidence.

Range planning worksheet
Proposed item Customer role Evidence required
Core foodservice fry Broad recurring demand Customer trials and forecast
Alternative cut Distinct menu application Clear reason to stock separately
Different pack Specific handling or selling need Confirmed customer requirement
Retail option Consumer channel Packaging and market review
Future addition Unproven opportunity Evidence before commitment

Connect samples to customer decisions

Invite representative customers to evaluate the proposed products under their normal approved preparation conditions. Record the exact item and trial method. Ask for practical feedback about presentation, portioning and workflow rather than only a general taste preference.

A sample approval is not the same as a purchase commitment. Track which customers have approved a product, which have placed orders and which are still considering it. Keep these stages separate in the initial import forecast.

Measure the range after launch

Review sales, repeat orders, stock age and complaints by SKU. Compare actual movement with the role assigned to each item. If an item underperforms, investigate whether the problem is demand, customer awareness, pricing, pack suitability or product fit before adding another similar option.

Train the sales team to explain the differences clearly. They should know the confirmed cut, pack, preparation information and supported product claims. A concise, accurate comparison is more useful than describing every item as the best choice for every customer.

Start a focused supplier conversation

Share the target destination and the customer applications you want to serve. State the preferred product roles and expected demand, then ask for the current available range and commercial conditions. Confirm origin and destination support for the actual proposed items.
